Modern transportation analytics commonly brings together metrics such as on-time delivery, cost per distance, cost per shipment, carrier performance and utilization. Enterprise transportation platforms also commonly provide separate views for cost, carrier, utilization and fleet performance.

Why Transportation Data Alone Is Not Enough

I have worked with many logistics professionals who maintain excellent Excel trackers.

They have shipment numbers.

They have transporter names.

They have freight costs.

They have planned delivery dates.

They have actual delivery dates.

They have POD information.

They have route information.

The problem starts when someone asks:

"Which routes are causing the highest transportation cost?"

Or:

"Which carrier has the highest delay?"

Or:

"Has our transportation performance improved compared with last month?"

The person then starts filtering the spreadsheet.

One filter is applied.

Then another.

Then a PivotTable is created.

Then a chart is prepared.

Then somebody asks for the same analysis for another region.

This process consumes time.

A properly designed Transportation Dashboard reduces that effort.

The objective is not to eliminate Excel.

The objective is to make Excel more useful.

Why a Transportation Dashboard Is Important

Transportation is usually a high-frequency operational function.

Every day there may be hundreds or thousands of movements taking place.

These are the kinds of questions logistics teams deal with regularly.

A well-designed dashboard makes these answers visible.

The Most Important Transportation KPIs

A dashboard should not be filled with dozens of meaningless numbers.

The KPIs should have a purpose.

The exact KPI set will depend on the business model, transport mode and operating structure. Current transportation dashboard practices commonly focus on delivery reliability, cost efficiency, carrier performance and asset utilization.

Here are some of the KPIs I recommend considering.

1. Total Shipments

This is the starting point.

You need to know the transportation volume before interpreting other metrics.

The dashboard can show:

Total shipments

Delivered shipments

In-transit shipments

Cancelled shipments

Delayed shipments

This immediately gives management an overview of the transportation workload.

2. On-Time Delivery Percentage

On-Time Delivery, or OTD, is one of the most important transportation KPIs.

A basic calculation is:

On-Time Delivery % = On-Time Deliveries / Total Delivered Shipments × 100

For example, if 950 out of 1,000 delivered shipments reached the customer within the agreed delivery window:

OTD = 95%

The important point is to define "on time" consistently.

If one department calculates on-time delivery against the planned delivery date while another uses the customer's promised date, the two reports may produce completely different results.

A dashboard should therefore use a clearly defined methodology.

3. Average Delay

OTD percentage tells you how many shipments were on time.

Average delay tells you more about the severity of the problem.

For example:

Average Delay = 1.2 days

Maximum Delay = 7 days

A 1.2-day average may look manageable, but a deeper analysis might reveal that several important customer shipments experienced delays of five to seven days.

That is why dashboards should not rely on one KPI alone.

4. Total Transportation Cost

This is another fundamental KPI.

Transportation cost can include:

Freight

Fuel

Toll

Handling

Detention

Other transportation-related costs

The dashboard should show both the total transportation cost and the trend over time.

A sudden increase in monthly transportation cost should trigger investigation.

Was shipment volume higher?

Did fuel cost increase?

Did the mode mix change?

Did more urgent shipments move by air?

Did certain routes become expensive?

Did carrier rates change?

The dashboard does not necessarily provide the answer automatically.

It helps you find where to look.

5. Cost per Shipment

Total transportation cost can sometimes be misleading.

Suppose transportation cost increased from ₹40 lakh to ₹50 lakh.

That sounds negative.

But what if shipment volume increased by 40% during the same period?

Looking at cost per shipment may provide a completely different perspective.

Cost per Shipment = Total Transportation Cost / Number of Shipments

This is why I always recommend looking at cost together with operational volume.

6. Cost per KM

Cost per kilometre is particularly useful for transportation analysis.

Cost per KM = Total Transportation Cost / Total Distance

This allows logistics teams to compare routes and transportation activity more meaningfully.

However, comparisons should be made carefully.

A short-distance delivery, long-distance movement, dedicated vehicle, shared vehicle and last-mile operation may have very different cost structures.

The KPI becomes much more useful when the comparison is made between reasonably similar operations.

7. Vehicle Utilization

A vehicle is an expensive operational asset.

If a vehicle has significant unused capacity, the organization may be paying for transportation capacity that is not being fully utilized.

A simple load utilization calculation can be:

Vehicle Utilization % = Actual Load / Vehicle Capacity × 100

For example:

Actual Load = 8,000 KG

Vehicle Capacity = 10,000 KG

Utilization = 80%

The dashboard can show vehicle utilization by:

Vehicle type

Route

Region

Carrier

Month

This can reveal patterns that are difficult to identify from raw shipment records.

8. Empty Running

Empty kilometres are particularly important in transportation operations.

A vehicle may travel significant distances without carrying revenue-generating cargo.

Empty Run % can be calculated as:

Empty KM / Total KM × 100

Tracking this metric can help identify opportunities around route planning, backhauls, load consolidation and network design.

9. POD Compliance

Proof of Delivery is an important part of the transportation process.

A shipment may physically reach the customer, but the operational process is not necessarily complete if the required POD has not been received.

POD Compliance % can be calculated as:

POD Received / Delivered Shipments × 100

A dashboard can show:

POD Received

POD Pending

POD Compliance %

This becomes especially useful for teams dealing with large shipment volumes.

Why Carrier Performance Should Be Visible

Transportation managers often work with multiple carriers.

The question is not simply how many shipments each carrier handled.

You also need to understand service performance.

A carrier analysis section can include:

Shipment volume

On-time delivery %

Average delay

Transportation cost

Cost per shipment

Cost per KM

POD compliance

Damage rate

Cancellation rate

Vehicle utilization

This does not mean that the dashboard should automatically declare one carrier "good" and another "bad".

The purpose is to make the performance data visible.

Management can then investigate the reasons behind the numbers.

For example, imagine two carriers:

Carrier A handles 500 shipments with 96% OTD.

Carrier B handles 200 shipments with 91% OTD.

That information becomes much more useful when you also know the routes, distances, shipment types and cost structures involved.

A simple percentage without context can lead to the wrong conclusion.

Route Analysis Is Where Things Become Interesting

One of the most useful sections of a transportation dashboard is route analysis.

A logistics manager may know that transportation costs increased.

But which routes are responsible?

Suppose your major routes include:

Bangalore to Mumbai

Bangalore to Chennai

Delhi to Mumbai

Mumbai to Ahmedabad

Chennai to Hyderabad

Hyderabad to Pune

The dashboard can compare:

Shipment volume

Transportation cost

Cost per KM

Average delay

On-time delivery

This allows a logistics manager to investigate lane-level performance.

In many cases, the problem is not the entire transportation network.

It may be concentrated in a few routes.

That is an important distinction.

But I would not stop there.

Air may account for a smaller percentage of shipments but a much larger percentage of transportation cost.

That is the kind of relationship that becomes visible when shipment volume and cost are analysed together.

Why Different Charts Matter

One mistake I often see in Excel dashboards is using the same chart for everything.

A professional dashboard should select the visual according to the question being answered.

Use a line chart when you want to show a trend.

Use a bar chart when you want to compare categories.

Use a horizontal bar chart when you have many categories or long labels.

Use a Doughnut Chart when showing a simple part-to-whole relationship.

Use a column chart for discrete period comparisons.

Use a scatter chart when examining relationships between two numerical variables.

can help identify shipments that appear unusually expensive relative to their distance.

That does not automatically mean there is a problem.

Instead of forcing the user to search for the most important number, place it prominently at the top.

First give me the headline.

Then help me understand the reason.

Use Interactive Filters

A static dashboard has limited value.

An interactive dashboard becomes much more useful.

For an Excel Transportation Dashboard, I recommend adding filters or slicers for:

Imagine that management asks:

A dashboard should not only tell you what is going well.

Suppose your On-Time Delivery is 94%.

That number alone does not tell you what to do.

But suppose the dashboard reveals that:

Most delays are coming from three routes.

Two carriers account for a large portion of delayed shipments.

A particular customer location has repeated delivery failures.

One transport mode is responsible for a disproportionate number of delays.

Now you have something to investigate.

The dashboard has moved from reporting to problem identification.

That is the real value.

I have always believed that logistics education should not stop with definitions.

So don't copy KPIs simply because they appear in somebody else's dashboard.

Start with the decisions your team needs to make.

Then identify the data required to support those decisions.

Then build the dashboard.

Transportation reporting is gradually moving toward more connected and automated analytics.

Data from ERP systems, TMS platforms, telematics, GPS systems, warehouse systems and financial systems can increasingly be brought together to provide a broader operational picture. Current logistics analytics practices emphasize the value of connecting delivery, fleet, cost and exception information rather than viewing each dataset separately.

But technology is only one part of the equation.

The fundamentals remain the same.

Good data.

Clear KPI definitions.

Reliable calculations.

Useful visualizations.

And people who know how to interpret the numbers.

A beautiful dashboard with incorrect data is worse than a simple spreadsheet with accurate data.
